2.  Here's This Months Outcome Focus Situation/Solution

DEALING WITH ESTABLISHED EMPLOYEES VERSUS NEW EMPLOYEES
AND THE RULES

Situation:  Much of your staff has been with you for a long period of
time.  You also have some new hires.  Many of the long-time employees will
try to stretch the rules as far as they can go.  How do you handle?

Outcome desired:  You want peace, harmony and consistency in the office. 
You want everyone to feel accountable in their job and to stick to
standards you have set.  You don’t want to look like a tyrant.

Other Person’s View:  They feel they have earned the perks.  They don’t
see it as bad, just as bending the rules a little.  They don’t see how it
upsets the order of the office.

Best Phrased:  This one is tricky.  No matter how you handle this, most
likely the senior people will feel punished because their expectation to
this point is that you will let it slide, because you have.  You have two
choices: One is to make up a team that sets the rules and submits them to
you for approval.  Once these are in writing distribute them to everyone,
and it is a done deal.  Your second option is to call a meeting of the
senior staff to talk about how they set the example.  Enjoin them as
allies and remind them to stick to the guidelines so that there’s not
misunderstanding of how the office runs.  You might say, “I pulled you all
together because I need your assistance.  You have been here many years
and over time we have gotten lax as a group on following the guidelines on
vacations, etc.  I have printed out for each of you our current
guidelines.  My dilemma is if I continue to let things slide like they
have, our new staff members will get a mixed message as to what is
acceptable.  So I need us as a group, to commit to sticking by these
written guidelines from now on.  It’s the only way I can think to keep a
consistent message to everyone.  Does anyone have any other ideas?”  Let
everyone talk and perhaps, a better idea will emerge.  For example, one
area might say they would like to keep the flexibility and will commit to
always having all of the work done on time.  If that is the case, set
strict standards for work done and stick to them.  You might find
employees in that area have hit on a great new policy for better
productivity and enhanced job satisfaction.

When you are presenting there is nothing more frustrating than the person
that constantly interrupts you with questions. They can make you lose your
edge, lose your thought process, and can often lead to complete
disruption.

So how can you handle them without being seen as a tyrant?

1.  Start using numbers to clarify what you are saying. Your audience may
be getting lost in your information so they are asking questions to figure
out what you are saying. If you start saying, "so we have covered 2 of the
3 keys to making a successfully transition. Now I would like to share what
the third key is and how you can..."

2.  Don't end eye contact with the person asking the questions. Make eye
contact with the person asking the question, start to answer looking at
them, and then look around the room as you answer the question. Right
before you are done look at the person that asked the question and then
finish what you are saying while looking at a person that you feel would
give you warm reception or ask a pertinent question. If you end looking at
the person asking the question, they will ask you another question.
