Here's This Months Outcome Focus Situation/Solution ====================================================== How to Get Employees to Be More Accountable SITUATION: Dear Anne, I have over 10 employees that report to me. They are all required to give presentations to large groups of people. Some are better at it than others. The group that is better at it is more talkative and easy going. The group is becoming divided as the style difference is being more noted. I would like to do some training for all of them on how to present so they pull together as a group and they all become stronger in their presentations. The problem I am running in to is that the people that are pretty good as presenters now don't feel they need the training. How do I handle this since I don't want to strong-arm people but I also don't want them to spoil the training for the others? OUTCOME DESIRED: You want your team to pull together, to coach each other and grow in their strength as presenters. You want them to each own their own training. HOW TO HANDLE: This one can be a fun one! As a boss you really want people to desire to improve their skill level and to grow. This is usually not a problem with anyone that is in your top 10 %. I have found that the top 10% of all workers have one thing in common: an intense desire to continually improve themselves and a belief that they are never there. They truly look for that 1% that can make the difference in their performance. This constant tweaking is what keeps them ahead of the pack. The tough part is the people that are in the top 30-15%. They often feel they are doing great, they are ahead of everyone else and they really want to coast. This often suffices for a while but then they hit a wall where others pass them up. Once passed up they spur on to develop and then coast again. This roller coaster ride stops them from ever reaching greatness. They are also the group that will question why you aren't moving them up and are most likely to compare others to themselves in hopes you will recognize their efforts and move them up. What this means as a boss, is that they leave the accountability of their career up to you. You have to either push them or let them go. Either way they can make you the scapegoat, which we want to avoid. SO>>>> Your goal here is to make them own the situation not you. Relate your desired goal to a real life situation they can see and feel. BEST PHRASED: "I understand that you may feel you have this training, don't need this training or that this will be a waste of your time. That is a decision you are going to have to make. As for me, I have continually noticed how the top 10% of all people in their field are constantly working on being better even if it means only a 1% improvement. What would our athletic teams be like if Michael Jordan said he didn't need to practice but his team mates sure were welcome to go to town and practice their hearts out. Would that make for much of a team? This is your career and you need to decide how you want to play it out. My expectation is that you will play as a team, continually learn and stretch yourself to be your best. You need to let me know how you are going to do that. I will continue to put opportunities in front of you that I feel can help you excel. Let's face it; the financial investment is not the one that will pay off for you in the long run. The investment that will pay off is the belief you have in yourself and your desire to keep stretching and growing. That investment you are going to have to make not me. Therefore, with this upcoming training, you need to decide what you want to do and let me know. There may be some training you feel you don't need and I respect that. You know where you can stretch and grow.
